When Jake White, owner of Mybody-Fit Personal Training, first partnered with Fitness Marketing Agency, his business looked very different to what it is today. At the time, the gym was operating primarily as a one-to-one personal training studio, generating around £10,000 per month. While demand was growing, the model left Jake stretched thin, financially pressured, and unable to step away from the gym floor.
What he wanted wasn’t just more leads. He wanted a business that could grow sustainably, support his team properly and give him back control of his time.
The Challenge
Before working with Fitness Marketing Agency, Mybody-Fit Personal Training relied heavily on Jake delivering sessions himself. The team were self-employed, systems were limited and the business had reached a ceiling.
Despite having great clients and strong retention, the cracks were beginning to show. Jake was working long days, struggling to prioritise leadership and feeling the impact of burnout.
As he shared in the interview:
“I was getting ill. I had burnout before lockdown. Something needed to change but I didn’t know how to do it in a way that was a win for me, the team and the members.”
Marketing alone wasn’t the solution. The real issue was that the business model couldn’t scale without costing Jake his health and time.
The Strategy
Rather than simply increasing marketing spend, the focus shifted to reshaping the entire business so that growth could be sustained.
The first major change was transitioning from one-to-one personal training to a small group training model. Initially, sessions ran at a ratio of one coach to four members. As the product improved and demand increased, this later expanded to one coach to six members, without compromising the personal coaching experience.
At the same time, Jake made the decision to move his coaching team from self-employment to full-time employment. This was a significant shift and not one he took lightly.
“I would never tackle self-employed trainers ever again… there’s trust both ways now.”
Employing the team removed uncertainty around income and sales pressure, allowing coaches to focus fully on delivering results and improving the member experience.
Alongside these structural changes, Fitness Marketing Agency supported the business across core growth areas, including on-brand positioning, paid advertising, lead generation and monetisation. As lead flow increased, it became clear that systems, leadership and team development needed to evolve in parallel.
Crucially, Jake also redefined his role. Rather than spending most of his time coaching on the gym floor, he prioritised leadership. Regular team meetings, structured CPD and clear responsibilities across marketing, sales and member experience became non-negotiable.
“My job now is to make this the best place to work. If I do that, the team will look after the members and growth becomes inevitable.”
The Results
The impact of these changes was transformative.
Today, Mybody-Fit Personal Training consistently generates between £35,000 and £40,000 per month, a significant increase from the £10K level when the journey began. The gym now supports a full-time team of six, serves over 210 members and operates a scalable small group training model with strong systems behind it.
Retention remains exceptionally high, sitting at around 2% attrition and the business is financially stable enough to continue expanding its facility.
As Jake put it:
“I don’t make decisions based on money anymore;I make them based on time.”
What’s Next?
With a strong team in place and systems that allow the business to run without constant owner involvement, Mybody-Fit Personal Training is continuing to invest in its product and expand its space. The focus is no longer survival or short-term growth, but building a business that improves year after year.
“If I’m sitting here in 12 months at the same level, then I’m not doing a good enough job.”
